WBSNetworksBudget & AVCSettlementResults Analysis

SAP Project Systems (PS) plans, budgets, executes and controls projects of any size: capital investments, engineer-to-order manufacturing, construction, R&D and customer service projects. PS sits at the crossroads of Finance, Logistics and Sales, which is why PS consultants who understand integration are highly valued.

What is SAP PS?

PS gives you two complementary structures:

  • Work Breakdown Structure (WBS): the hierarchical, cost-oriented view of the project. Costs, budgets and revenues are planned and collected on WBS elements.
  • Networks and activities: the time- and resource-oriented view. They hold dates, dependencies, internal labour, external services and materials.

Common project types include internal investment (capex) projects settled to assets, overhead/cost projects settled to cost centres, and customer projects with billing plans, results analysis and revenue recognition.

End-to-end process: Project lifecycle (structure to settlement)

Interviewers usually ask you to explain the PS lifecycle end to end, then dig into budgeting and settlement. Follow this sequence.

SAP PS: End-to-end project lifecycle infographic
  1. Create project structure CJ20N Β· Project def + WBS
Create the project definition from a project profile, then build the WBS hierarchy with planning, account assignment and billing indicators. Templates (CJ91) speed this up.
  2. Add networks & activities CJ20N Β· CN21
Add networks with internal, external, general-cost and service activities, relationships (FS, SS, FF, SF) and material components.
  3. Plan costs CJ40 / CJR2 / CJ9ECP
Plan costs structure-oriented on WBS, by cost element, through Easy Cost Planning, or automatically from network activities.
  4. Budget & AVC CJ30 / CJ32
Allocate the original budget, release it, and activate availability control so overspending triggers a warning or error.
  5. Schedule CJ29 / CJ20N
Forward or backward scheduling calculates earliest and latest dates and float. Milestones mark key events.
  6. Release project Status REL
Release allows actual postings, purchase requisitions and reservations. System statuses and user statuses control business transactions.
  7. Procure materials & services ME51N / ME21N / MIGO
External activities and non-stock components create PRs automatically. Stock items create reservations. Project stock (Q) can be used.
  8. Confirm progress CN25 / CJ20N / CAT2
Teams confirm hours and percentage complete on activities. Labour cost posts through the activity type rate.
  9. Monitor & earned value CJI3 / CJI5 / CNE1
Track actuals, commitments, plan vs actual and earned value (BCWS, BCWP, ACWP) through the information system and progress analysis.
  10. Bill & recognise revenue Billing plan Β· RA / EBRR
For customer projects, milestone billing runs via SD. Results analysis (KKA2) or event-based revenue recognition in S/4HANA calculates WIP and POC.
  11. Settle costs CJ88 / CJ8G
Period-end settlement moves costs to receivers: an asset under construction, the final asset, a cost centre or profitability analysis.
  12. TECO & close TECO / CLSD
Technically complete the project, run final settlement and capitalisation, then close it to block further postings.

What changed in S/4HANA

  • The Universal Journal (ACDOCA) stores project actuals in real time with WBS as an account assignment dimension. No separate CO totals tables are needed for reporting.
  • Event-based revenue recognition (EBRR) can replace period-end results analysis for customer projects, posting revenue and cost of sales as each event happens.
  • Simplifications: some legacy functions (such as Claim Management and the old planning board variants) are deprecated or not the target. Check the Simplification List for your release.
  • S/4HANA Cloud Public Edition uses Enterprise Projects and Commercial Project Management apps (Plan Customer Projects, Project Control), while classic PS remains strong in private cloud and on-premise.
  • Fiori apps like Monitor Projects, Project Cost Report and Project Brief give live analytics on top of CDS views.
  • Business Partner, 40-character material numbers and the new asset accounting affect project settlement and procurement.

Integration points

WithHow it integrates
FI / COWBS elements are cost objects. Actuals, commitments, overheads (costing sheet) and settlement all flow through CO into the Universal Journal.
FI-AACapex projects settle to an asset under construction, then to final assets at completion (line item settlement).
MMPRs and POs for external activities and materials, reservations for stock, project stock (special stock Q).
SDCustomer projects: sales order linked to a billing WBS, billing plans (milestone or periodic), resource-related billing (DP90).
PPAssembly processing and engineer-to-order: production orders against project stock and WBS-driven MRP.
HCM / CATSTimesheets transferred to network confirmations or as activity allocations to WBS.
IMInvestment programs control capex budget distribution across projects.

Interview questions & answers

Tap a question to see a model answer. They are grouped from fundamentals to scenario-based questions that senior panels love.

🟒 Fundamentals

What is the difference between a WBS element and a network activity? Beginner
A WBS element is cost-oriented: it is the hierarchical, deliverable-based structure used for planning, budgeting, collecting actuals and settlement. A network activity is time- and resource-oriented: it holds dates, durations, dependencies, work centres, components and services. Activities are assigned to WBS elements so their costs roll up.
Explain the WBS operative indicators. Beginner
Planning element: cost planning allowed. Account assignment element: actual postings allowed. Billing element: revenues and billing allowed (customer projects). A WBS can have any combination.
What is a project profile? Beginner
The central control object (OPSA) assigned to the project definition. It brings in defaults and profiles for planning, budgeting, scheduling, settlement, status and graphics, and the controlling area.
What are the types of network activities? Beginner
Internal processing (work centre labour), external processing (procured from a vendor through a PR), general costs (a planned cost amount), and service activities (service specifications through MM services).
What is availability control (AVC)? Beginner
Checks actual and commitment postings against the released budget. Based on tolerance limits in the budget profile, the system gives a warning, sends an email to the person responsible, or blocks the posting with an error.
What happens when a project is released? Beginner
Status REL allows actual cost postings, goods movements, confirmations and automatic PR creation for external activities and components. Before release (CRTD) you can only plan.
What is settlement in PS? Beginner
Period-end transfer of costs from WBS elements and networks to final receivers as defined in the settlement rule: an asset under construction, a fixed asset, a cost centre, a profitability segment or a G/L account. Run with CJ88 or CJ8G.

🟑 Intermediate

What is the difference between cost planning and budgeting? Intermediate
Planning is the estimate of what the project will cost (often several versions). The budget is the approved, binding amount. Budget is typically copied from the plan, then released in stages, and it is the basis for availability control.
Explain the methods of cost planning in PS. Intermediate
Overall planning on WBS (CJ40), cost element planning (CJR2), unit costing / Easy Cost Planning (CJ9ECP with costing models), and network costing (automatic from activities: labour, materials, services). Many companies combine Easy Cost Planning for early estimates and network costing for execution.
How does a capex project settle to an asset? Intermediate
During the project, a settlement rule to an asset under construction (AuC) is created automatically through the investment profile. At completion, the AuC is settled to final assets using line item settlement in Asset Accounting, and the project is technically completed.
What is results analysis? Intermediate
For customer projects, results analysis (KKA2/KKAJ) calculates work in process, reserves for unrealised costs and revenue to recognise, using methods such as percentage of completion (POC) based on cost or revenue. The results are settled to FI and CO-PA. In S/4HANA, event-based revenue recognition is the modern alternative.
What is earned value analysis in PS? Intermediate
Progress analysis compares BCWS (planned value), BCWP (earned value) and ACWP (actual cost) to derive schedule and cost variances. Percentage complete comes from measurement methods such as milestone, time-proportional, estimate or quantity-proportional.
What is project stock and when is it used? Intermediate
Special stock Q, which is valuated or non-valuated stock reserved for a specific WBS element. Used in engineer-to-order and construction so that materials procured for a project cannot be used elsewhere.

πŸ”΄ Scenario & design

A customer project needs milestone-based invoices. How do you design it? Scenario
Create a sales order with a billing plan (milestone type) and link it to a billing WBS element. Assign milestones to network activities or WBS elements with the “sales document date” usage. When a milestone is confirmed, the billing block on the related billing plan date is removed and SD billing (VF01/VF04) creates the invoice. Revenue then flows into the WBS for results analysis or EBRR.
Users are posting costs beyond the approved budget. How do you control this? Scenario
Activate availability control in the budget profile with tolerance limits by activity group: for example a warning at 90%, an email at 100% and an error at 105%. Choose the usage basis (released budget), and run reconstruction of availability control (CJBN) after changes. Make sure commitments from POs are included.
Settlement fails for many WBS elements at month end. What do you check? Scenario
Missing or incorrect settlement rules, the settlement profile and allocation structure (cost elements not covered), project status (for example CLSD or a user status blocking settlement), locked periods, and receiver validity such as a closed cost centre or an asset that is not yet created. Fix and re-run CJ8G in test mode first.
How would you design a PS structure for a multi-site capex programme? Scenario
Use Investment Management to own the programme budget. Create one project per site or major investment with a standard WBS template: level 1 the project, level 2 phases or cost categories, level 3 work packages as account assignment elements. Use an investment profile for AuC, a common budget profile with AVC, and standard reports by programme position.
How do you handle timesheets for project staff? Scenario
Use CATS (CAT2) with the network activity or WBS as the receiver. Approval through workflow, then transfer to PS (CAT5) to create confirmations or direct activity allocations. Labour cost is valued with the activity type rate of the sender cost centre.
What changes when you move a PS customer to S/4HANA? Scenario
Assess the Simplification List: confirm the revenue recognition approach (results analysis vs EBRR), check deprecated functions, adopt Fiori monitoring apps, check Business Partner conversion for customer and vendor, run custom code checks for PS enhancements, and validate the settlement and asset accounting changes. Test period-end end to end.
How would you explain WBS vs internal order to a finance manager? Scenario
An internal order is a single, flat cost collector for simple, short-lived jobs. A WBS gives a hierarchy, budgets at many levels, scheduling with networks, materials planning, billing and revenue recognition. Use internal orders for simple jobs and PS for complex, multi-phase projects.

Solution architect view

Key PS design decisions:

  • Structure standards: how many WBS levels, what each level means, coding masks (OPSJ) and templates, so reporting is consistent across projects.
  • Project types and profiles: separate profiles for capex, opex, customer and R&D projects, each with its own planning, budget, settlement and results analysis profiles.
  • Planning approach: Easy Cost Planning vs network costing, and plan versions for baseline and forecast.
  • Budget control: budget levels, release strategy and AVC tolerances aligned with the approval matrix.
  • Revenue recognition: results analysis vs event-based revenue recognition for customer projects, agreed with Finance and auditors.
  • Integration: SD billing plans, MM project stock, PP for engineer-to-order, CATS and Asset Accounting.
  • Reporting: embedded analytics, Fiori project apps, and EVM KPIs (CPI, SPI).

Typical deliverables: PS design document with structure standards, profile matrix, period-end runbook (overheads, results analysis, settlement), and integration specs for SD, MM and FI-AA.
